Our approach
Product portfolios are rarely planned from the outset; they tend to evolve over time – shaped by past decisions, incremental developments, customer requests, sales pressure or reactions to competitors. As a result, companies often invest heavily in development without clarity on which products or lines will be viable in the future.
For more than 15 years, we have supported mid-sized industrial companies as a partner in strategic portfolio development. We understand the portfolio as a strategic system through which a company expresses its capabilities, its market position and its future viability.
Our work is focused on making the internal logic of a portfolio visible, manageable and evolvable. We bring together business objectives, user needs, and market and competitive dynamics within a coherent portfolio architecture – and support its implementation and embedding within the organisation as a development partner.
Starting point
From product supplier to solution provider
In many companies, product development is strongly focused on individual products or product lines. Development decisions are often made in isolation – driven by specific projects, short-term market signals or internal priorities. As a result, portfolios become increasingly complex, while investments fail to create real leverage.
At the same time, many companies – particularly in the capital goods sector – are evolving into solution providers, without embedding this shift in a way that is strategically usable and scalable within the portfolio. Products, software modules, service offerings and process know-how are not systematically combined into coherent solution architectures. Alignment across departments tends to happen on a project basis, rather than through a consistent portfolio logic.
Where strategic portfolio development is not used as a shaping discipline, the impact of development investments remains limited and growth is often left to chance. What is needed is a guided portfolio that enables strategy to take effect – otherwise it remains an intention rather than a reality.
What drives us
Responsibility for sustainable value creation
For many years, we have supported industrial companies in strategically realigning complex portfolios, defining growth paths and making development investments more effective. We have delivered this form of strategic portfolio work across a wide range of company and industry contexts.
We are often engaged within private equity mandates to assess and further develop the potential of product portfolios, development organisations and technological platforms. The repeated trust placed in us by these clients reflects our ability to analyse complex portfolios and transform them in a way that creates lasting value.
Taking shared responsibility for implementation has proven to be a key success factor. Without external operational support, companies face a significant risk of being slowed down by internal contradictions, critical decision points, competing interests for power and resources, or the demands of day-to-day business.
Position within the service context
Transformation across strategy, development and organisation
For Squareone, strategic portfolio development is a long-term transformation engagement focused on aligning your entire offering. It requires close collaboration with senior leadership and continuous support across multiple development initiatives.
The engagement integrates capabilities from innovation development, product, service and UI/UX development, as well as process and organisational development. If your primary objective is to identify new technologies, market opportunities or system concepts, strategic innovation development may be the more appropriate approach.
